Seven years ago, I stepped into a procurement role at a 45-person precision machining shop. Since then, I've managed a cumulative equipment budget of about $2.1 million. I've owned the decisions on two Mazak CNC lathes, a 3-axis CNC milling machine, a Mazak laser, and—in a different universe—a desktop 3D printer for our prototyping bench. I've also made the call that meant explaining a $4,300 surprise to the owner. That only happened once.
This is the checklist I wish I'd had on day one. It's for anyone comparing equipment prices right now, whether you're looking at a Mazak laser price or trying to figure out if you need to budget for a dedicated computer for a 3D printer. It's seven steps. Skip one and you're probably leaving money on the table.
1. Write Down the Complete Equipment List
Start with the machine itself. That sounds obvious, but it's easy to miss what's around it. In 2023, I almost sent a purchase order for a Mazak CNC lathe without the bar feeder. I remembered it a day later. $18,400 and a two-week schedule delay. I added the bar feeder before the PO went out—lucky—but the rework was real.
Checkpoint: list every item you need in the first year: machine, tooling, workholding, chip conveyor, bar feeder, software license, training, and spare parts. Add a line for 'consumables and materials' and leave it there for step 4.
2. Calculate Five-Year TCO, Not Sticker Price
This is where most people tune out and then get burned. For a budget approval, I use a TCO spreadsheet with five columns: purchase price, installation, maintenance, consumables, and training. The 'cheap' option rarely wins after you fill in those rows.
Example from our shop: we compared two 3-axis CNC milling machines with similar specs. Machine A was $68,000. Machine B was $71,500. But Machine B's quote included the toolsetter and a spare spindle cartridge. Machine A's quote did not. When I added those two items, Machine A was actually $73,900. TCO is the only honest way to compare.
3. Ask for What's NOT Included
I have a standard question I ask every vendor: 'What is not included in this quote?' The silence—or the pause—is very honest. One vendor quoted a Mazak CNC lathe at $42,000, including the standard 12-month warranty and a basic programming class. Another came in at $39,500. We almost went with the cheaper one until we ran the TCO. The $39,500 quote added $3,800 in shipping, $2,100 in installation, $1,600 for a chip conveyor, and $900 for insurance. Total: $47,900. The $42,000 quote was $46,400 with everything included.
So glad I asked. That $1,500 difference was hiding in fine print.
4. Budget for Consumables—Especially Specialty Resins
Machines don't run on air. Cutting tools wear out. Coolant gets replaced. For a 3D printer, resin and build plates are ongoing costs.
If you're doing medical or dental work, biocompatible 3D printer resin is a line item you can't ignore. It costs way more than standard resin—sometimes 4x more. I've seen a $300 liter price for a certified biocompatible material. No, wait, I should say: our supplier charged $280 per liter in Q2 2024. Add that to a full-year estimate before you approve the machine purchase.
Should mention: our procurement policy now requires a 12-month consumable cost projection for every equipment request.
5. Check Whether the Machine Can Run Standalone
One question people don't ask until the machine is on the floor: do 3D printers need to be connected to a computer? Some do, over USB. Others connect via Wi-Fi, or read files from an SD card. If you need a dedicated computer for slicing software, that's another $700–$1,500.
Same logic applies to CNC machines. The Mazak control is integrated, but we still bought a separate programming terminal for the office. That cost $2,200 with the software license. I almost forgot it in the original budget. Actually, I did forget it. The owner reminded me.
6. Verify Freight, Rigging, and Installation
The sticker price is never floor-ready. For a 12,000-lb Mazak CNC lathe, our rigging cost was $2,750, and the quote said 'curbside delivery.' If the machine can't be moved into the building with your forklift, you pay extra.
Smaller items still have shipping costs. For sending spare parts to customers, a $0.73 USPS First-Class stamp works for a letter. According to USPS pricing effective January 2025, First-Class Mail letter (1 oz) is $0.73. For anything with substance, use a courier and include that in the comparison. It seems small, but we logged $1,120 in outgoing part shipping last year.
7. Compare Quotes Side-by-Side and Verify Claims
Your final step is to put every quote on a single sheet. I use a spreadsheet with rows: machine price, tooling, delivery, installation, training, warranty, spare parts, consumables, and total. No rounding. If a vendor can't provide a line-item breakdown, that's a flag.
And check claims. Per FTC guidelines (ftc.gov), advertising claims must be truthful and substantiated. The FTC Green Guides also call out environmental claims like 'recyclable' or 'biocompatible.' If a supplier tells you their resin is 'biocompatible,' ask for the documentation. We had a vendor claim their cutting fluid was 'biodegradable'—when I asked for the test report, they said 'we'll send it later.' They never did. We walked.
Common Mistakes to Avoid
Two mistakes still show up in my email every quarter.
First, assuming 'standard' means the same thing to every supplier. In my first year, I assumed a standard warranty covered on-site repair. It didn't. Cost us $600 in travel time. Like most beginners, I approved a machine without checking the warranty's fine print. Learned that lesson when a spindle alarm turned into a paid service call.
Second, shipping sight unseen. I went back and forth between two Mazak laser options for two weeks. One had the latest control; the other had a slightly older one but with a lower Mazak laser price. On paper, the newer control made sense. My gut said the older one was fine, and would free up budget for a camera system. We ended up going with the newer control because the resale value should be better. Even after choosing it, I kept second-guessing. Did I just spend $6,000 extra for a touchscreen? I didn't relax until we ran a month of production and the new control cut cycle time by 9%.
